內(nèi)容

一，經(jīng)營(yíng)狀況：

截止本月1日至25日，餐飲部共完成銷(xiāo)售額280.87萬(wàn)元。截止本月30日，婚宴20檔，共計(jì)342桌，金額478372元；生日宴6檔，42桌，金額61440元；會(huì)議35檔，共計(jì)214桌，都與去年同期都有不同程度的增加。二，廚房方面：

1，潮坊香餐廳菜肴翻新了20多個(gè)品種，主要目的在于提升人氣，推廣新菜肴。

2，推出外賣(mài)服務(wù)。其種類(lèi)有三種，分別為：218元/套；388元/套；588元/套，目的在于提高了寶隆在社會(huì)上，特別是在周邊環(huán)境內(nèi)的影響力。

3，魚(yú)翅、鮑魚(yú)在實(shí)際操作中，安排專(zhuān)人按照規(guī)范進(jìn)行操作，保證了質(zhì)量。

4，原來(lái)的米飯放置在保暖筒內(nèi)，但使用下來(lái)熱度不夠，現(xiàn)在請(qǐng)采購(gòu)部制作了保暖被套，效果較好。

5，針對(duì)廚師對(duì)新推出菜肴有不熟悉的現(xiàn)象，統(tǒng)一標(biāo)準(zhǔn)，進(jìn)行培訓(xùn)。6，春節(jié)咖啡廳兩套早餐菜單的確定及制作。7，1月15日至2月15日期間海鮮推廣活動(dòng)

8，確定西餐食品節(jié)主題、營(yíng)銷(xiāo)推廣計(jì)劃，做好其成本費(fèi)用預(yù)算、備料、器皿準(zhǔn)備及培訓(xùn)工作等。三，餐廳方面：1，制定餐廳工作方式的表格化、程序化，如：借用物品表格、遲到

登記表、班前會(huì)記錄簽收表格等。2，規(guī)定班前會(huì)內(nèi)容，每天班將前一天需注意的事情記錄下來(lái)，在第二天班前會(huì)上認(rèn)員工了解并簽名認(rèn)可，會(huì)后對(duì)內(nèi)容進(jìn)行整理并規(guī)范存檔工作；

3,三個(gè)餐廳配合默契，在運(yùn)作期間相互協(xié)調(diào)，對(duì)人力資源合理利

用，提高宴會(huì)接待品質(zhì)及菜肴品位，做好大型、重要宴請(qǐng)的人員調(diào)配工作，如：本月區(qū)府、重要宴請(qǐng)及時(shí)將各其它餐廳骨干人員調(diào)入江南廳做好接待工作；

4，人員工作安排表上交，做好人員的安排工作。

5，餐廳員工與廚房配合每天對(duì)菜肴進(jìn)行信息匯總并做好相關(guān)的記錄；

6，江南廳設(shè)置專(zhuān)人負(fù)責(zé)燙椅套，保證了包房?jī)?nèi)椅套的平整、服帖。7，對(duì)所有包房重新進(jìn)行設(shè)計(jì)布置，并拍成照片，規(guī)范服務(wù)員在布置上的操作。

四，綜合管理及協(xié)調(diào)方面1，做好部門(mén)人力資源編制流動(dòng)情況及結(jié)構(gòu)圖；2，部門(mén)管事部做好量化管理

A,對(duì)每個(gè)工作臺(tái)的餐具數(shù)量、品種進(jìn)行配置，確保物品的正常運(yùn)轉(zhuǎn)；B,由管事部對(duì)物品的配置進(jìn)行監(jiān)控和管理，制定每個(gè)月的正常損耗率及物品添置數(shù)量及賠償?shù)谋壤��?/p>

3，完善預(yù)定處信息傳遞程序，要求預(yù)定處接到用餐變更通知、特別是臨時(shí)變更通知后及時(shí)將信息傳遞到各相關(guān)班組，并上報(bào)李總監(jiān)、周總廚、王經(jīng)理、辦公室。辦公室做好督導(dǎo)作用。

4,制定了一年的系統(tǒng)培訓(xùn)計(jì)劃，各班組根據(jù)分管管理者年度培訓(xùn)計(jì)劃，制訂班組每月培訓(xùn)計(jì)劃并將每次培訓(xùn)情況以書(shū)面形式上報(bào)部門(mén)。同時(shí)按計(jì)劃進(jìn)行培訓(xùn)并做好培訓(xùn)記錄，并在培訓(xùn)后由員工簽名認(rèn)可；

5,各班組做好了元旦期間菜肴推廣、人員安排、節(jié)日安全；

6,做好春節(jié)外賣(mài)、年夜飯接待工作、元宵節(jié)接待工作的流程及菜單的制定、備料、器皿準(zhǔn)備等相關(guān)的準(zhǔn)備工作；7,制定春節(jié)期間工作安排。

8，召開(kāi)采購(gòu)成本控制、品質(zhì)、營(yíng)銷(xiāo)及餐飲會(huì)議，總結(jié)上月工作，分析本月工作，制定2月份的營(yíng)銷(xiāo)計(jì)劃。

9,成立餐飲銷(xiāo)售部，確定其結(jié)構(gòu)編制、工作職責(zé)，安排相關(guān)人員進(jìn)行輪崗學(xué)習(xí)。
