采購部半年工作匯報和下半年工作計劃

201*年工作已過一個段落，在各位領(lǐng)導(dǎo)的關(guān)心幫助，和同事們的支持配合下，圓滿完成酒店的籌備開業(yè)直至順利營業(yè)�，F(xiàn)將采購部的半年工期作如下總結(jié)。酒店自開始開業(yè)籌備期間，管理公司采購部王錫成經(jīng)理和中航城采購部王偉經(jīng)理來岳陽做酒店開業(yè)前期的采購籌備工作，本人前期主要配合、協(xié)助二位工作，采購部所作的工作具體匯報如下：

一、制訂通過酒店開業(yè)籌備采購預(yù)算計劃：

配合協(xié)助使用部門，根據(jù)酒店開業(yè)前期的經(jīng)營需要，考慮酒店的庫存容量，結(jié)合各部門備貨數(shù)量，制訂通過合理的采購預(yù)算計劃，共計作了54大類物資采購預(yù)算，10027463元的籌備預(yù)算費用。

二、工程甲供材料采購協(xié)助管理工作：針對酒店籌建期間相關(guān)工程合同的甲供材料，共九大類13份合同（還不含后續(xù)的補充合同4），對數(shù)量統(tǒng)計匯總，上報下達合同等相關(guān)文件，因合同的甲方是岳陽中航地產(chǎn)公司，還負責(zé)合同到岳陽中航地產(chǎn)的審批蓋章，對所有甲供材料的到貨時間安排確定，收貨記錄登記整理，貨物到庫保管，問題貨物的退貨換貨。

三、酒店籌備營業(yè)期間，集團采購貨物協(xié)助管理工作：

為了充分利用管理公司優(yōu)質(zhì)的集團供應(yīng)商資源，首先保證格蘭云天酒店的品牌，其次由于集團化采購能降低采購成本，減少籌備營業(yè)費用，我們酒店共簽訂了26份集團采購合同，同樣對數(shù)量統(tǒng)計匯總，上報下達合同等相關(guān)文件，對所有集團采購物品的到貨時間安排確定，收貨記錄登記整理，貨物到庫保管，問題貨物的退貨換貨。

四、為滿足酒店正常營業(yè)，其它類別物資的采購，供應(yīng)商的確認和合同的簽訂：1）本地市場采購的辦公設(shè)備，辦公家具，勞保用品，工程器材，辦公文具，健身器材，娛樂設(shè)施設(shè)備等共計11份合同。2）酒店日常營業(yè)所需要的采購物資，食品物品類共計20家供應(yīng)商，但供應(yīng)商在考察試用中，暫時未簽訂合同。

3）相對甲供材料供應(yīng)商，集團采購供應(yīng)商，其它類別的供應(yīng)商的選擇確認就要作很多工作，先要選二到三家候選供應(yīng)商入圍，對他們進行調(diào)查了解，然后通過正式的嚴格和招投標程序，公開、公平、公證透明的原則最終確定和我們酒店合作的供應(yīng)商。五、對供應(yīng)商的管理：1）建立供應(yīng)商管理制度，

2）對所有物品的供應(yīng)商都保留有一到二家的備用名單，以備應(yīng)急，市場詢價和更換不合格的供應(yīng)商。

3）建立供應(yīng)商檔案，保存供應(yīng)商營業(yè)執(zhí)照等相關(guān)資質(zhì)文件，尤其是涉及到食品衛(wèi)生安全的相關(guān)證件。

六、定期的市場信息調(diào)查，定價工作：酒店日常經(jīng)營食品類物資采取15天進

行一次、一到三個月進行一次市場調(diào)查的方式，通過本地市場為主，外地市場和網(wǎng)上市場為輔的原則定期或不定期的進行市場信息調(diào)查。形成文字，數(shù)量收集匯總，要求供應(yīng)商先報價，參考市場調(diào)價信息，同時也可以選擇性的和供應(yīng)商價格嗟商，最終確定本期的定價。

七、成本控制管理：

酒店采購部的主要工作，我理解就是二件事，首先采購滿足酒店日常經(jīng)營所需要的所有物資，其次是配合酒店和使用部門降低經(jīng)營成本，減輕分擔經(jīng)營風(fēng)險和壓力。這件事情說起容易做起來比較難，要有細心、耐心，是一項持之以恒的工作，我們酒店由于地處三線城市，酒店用品市場，酒店經(jīng)營所需的原材料市場不夠規(guī)模和專業(yè)，加上供應(yīng)商的服務(wù)意識和質(zhì)量意識不強，加上我們酒店又是以粵菜為主，西餐為特色，所以本地的市場很多的原材料根本就滿足不了我們酒店經(jīng)營，只能通過長沙、深圳等外地市場采購，這無形中就要增加很大的成本壓力和負擔，針對以上情況，我們已經(jīng)和使用部門經(jīng)常溝通，在質(zhì)量不打大折扣的前提下，在本地市場尋找替代產(chǎn)品，或者利用本地市場就地供應(yīng)的原材料開發(fā)新的出品，配合使用部門作一些菜品的開發(fā)創(chuàng)新。

總結(jié)了上半年工作中存在的問題和好的經(jīng)驗后，為做好下半年的工作而打好基礎(chǔ)，展望下半年的工作，主要做好以下重要的幾點：

一、開發(fā)良好合作的供應(yīng)商資源庫；二、繼續(xù)做好供應(yīng)商檔案管理；

三、初步完善采購物資價格庫的信息，以

熟悉掌握采購物資價格發(fā)展動態(tài)，尤其是春節(jié)期間的貴重物資備貨采購計劃。四、配合酒店統(tǒng)一作好經(jīng)營成本的控制

管理，達到經(jīng)營成本控制目標。
