三、廚房管理方面

1、××年廚房人員調(diào)整。一次是中關(guān)村店與圓明園店副廚對(duì)調(diào)，另一次是×月份籌備西二旗店，人員綜合調(diào)整以老帶新，圓明園店上什主管調(diào)西二旗，并新加入一名上什主管，其他部門主管都是××年帶入北京的主管。

2、廚房年初針對(duì)各部門做了一套以部門為單位的自查工作簽字流程，使原來(lái)準(zhǔn)備工作不齊全的全補(bǔ)上來(lái)，廚房得到了明顯的改善。

3、××年××月建意店里用直銷法每人吃魚(yú)送魚(yú)，使店里水煮魚(yú)在原來(lái)的基礎(chǔ)上流水最高達(dá)到30萬(wàn)元一月，同比××年、××年、××年取得了歷史性的突破，同時(shí)水煮魚(yú)的毛利一直控制在76%~78%之間。

4、廚房今年利用一分鐘定位法管理，對(duì)廚房冰箱和所有貨物定位處理，萬(wàn)城店和馬甸店在我的影響下取得了良好的效果。

5、順義店新開(kāi)業(yè)籌備交流和綜合管理大培訓(xùn)。廚房積極參與并學(xué)習(xí)貫徹落實(shí)，特別是對(duì)廚房后勤難管理上下功夫，員工宿舍進(jìn)行了規(guī)范，取得了好成績(jī)，沒(méi)有人不夸廚房的宿舍衛(wèi)生干凈。

6、學(xué)習(xí)了各項(xiàng)流程學(xué)，通過(guò)廚房自己摸底考試三次，店里組織二次，集團(tuán)一次，把理論變成實(shí)際操作。7、今年物價(jià)漲幅太大，如廚房干辣椒原來(lái)3元多/斤漲至10元/斤，花椒也漲到25元/斤，經(jīng)過(guò)廚房重點(diǎn)調(diào)整對(duì)水煮魚(yú)毛利沒(méi)有影響。四、廚房存在的問(wèn)題

1、由于今年設(shè)備老化，冷庫(kù)、抽風(fēng)老化，維護(hù)和管理上耗費(fèi)不少，表明我們廚房還需增強(qiáng)工作意識(shí)。

2、對(duì)怎樣做員工思想工作還需要總結(jié)學(xué)習(xí)。3、在強(qiáng)化廚房的學(xué)習(xí)氛圍方面做得不夠。4、在強(qiáng)化廚房對(duì)防止中工流失工作做得不夠完善。五、××年的設(shè)想與工作安排

1、為明年迎接奧運(yùn)做好準(zhǔn)備工作，通過(guò)學(xué)習(xí)再造、培訓(xùn)與管理好團(tuán)隊(duì)。2、對(duì)廚房進(jìn)行有效監(jiān)控與指導(dǎo)，嚴(yán)格按標(biāo)準(zhǔn)提高執(zhí)行力。

3、通過(guò)專業(yè)化培訓(xùn)與管理，對(duì)廚師技術(shù)力量進(jìn)行合理儲(chǔ)備，合理推出新穎菜品。4、對(duì)廚房環(huán)境、衛(wèi)生、設(shè)備進(jìn)行安全維護(hù)，同時(shí)對(duì)成本及費(fèi)用加以控制。5、將每月工作計(jì)劃與每日工作日志加以落實(shí)。6、溝通--管己、管人、管隊(duì)伍。

新的一年意味著新的起點(diǎn)、新的機(jī)遇、新的挑戰(zhàn)，我決心再接再厲，努力打開(kāi)一個(gè)工作新局面。
