201*年12月29日，我公司正式取得商品混凝土生產(chǎn)資質(zhì)，并且開始對外銷售混凝土。在29、30兩日的連續(xù)生產(chǎn)過程中，我們的在生產(chǎn)中暴露出以下的一些問題：

一．供水WaterSupply

描述Description：

我們現(xiàn)在使用的是從水罐直接用水泵抽水到水秤的工藝流程，因?yàn)樗�罐本身的設(shè)計(jì)缺陷，在使用的過程中不能把水罐放得太滿。有時連續(xù)使用的時間過久還會因?yàn)樗�罐�?nèi)的空氣被抽空而導(dǎo)致水泵不能正常抽水。水罐內(nèi)的水位還不能低于我們的水泵，要不然也不能順利地抽水。

另外，水罐打開后，其內(nèi)未裝任何浮球閥。Inaddition,afteropeningthewatertank,thereisnoanyfloatingvalveinside.建議Suggestion：

立即完善水罐設(shè)計(jì)缺陷，多接通一條管道與自來水管直接連接。以上問題已經(jīng)由生產(chǎn)部開始安排著手解決，但無法解決水位問題。

二．原材料RawMaterial

描述Description：

1：由于我們現(xiàn)在條件有限，沒有合適的場地堆放原材料，導(dǎo)致我們現(xiàn)在使用的材料不但損耗大而且還有很多的泥石塊夾雜在里面。骨料倉的料門經(jīng)常會被里面的石塊卡住，嚴(yán)重影響生產(chǎn)效率。特別是天然砂最為嚴(yán)重。Duetoourlimitedconditiontoputrawmaterial,resultinginhugelostofrawmaterialandmanysoilandstonehascontaminatedtherawmaterial,especiallyfornaturalsand.

2：原材料露天堆放，要是遇見下雨天的時候沙石的含水變化很大。由于我們的濕度傳感器還沒有正常使用，所以在操作過程中對混凝土的坍落度不能很好的控制。況且原材料太濕也會影響原材料的下料速度。Rawmaterialexposed,resultinginfluctuationofmoistureinsidethesandandaggregates.Sinceourmoistureprobestillcouldnotworknormally,soit’shardtocontrolthemoistureofthesand.Inaddition,toowetrawmaterialalsoledtotheslowspeedofrawmaterialdischarging.建議Suggestion：

在每個骨料倉內(nèi)加裝濾網(wǎng)，防止大的泥石塊堵住倉門。Toaddthemesh

在骨料倉頂上裝一個遮雨棚。Toinstallawaterproofroofonthebin.

3：由于場地限制，無場地將各種原材料完全分開堆放，導(dǎo)致各種原材料有輕微混倉現(xiàn)象，如：長江砂與球磨機(jī)砂、大碎石與球磨機(jī)砂、王清隆8－23mm與白楊洞16－25mm、王清隆3－8mm與白楊洞5－16mm

建議suggestion：

盡快將料場修好，將原材料完全分開；Tocompletethestockareaassoon

盡量購買、使用固定廠家固定規(guī)格原材料；Trytopurchasetheraw

4：長江砂倉由于設(shè)計(jì)原因，倉底坡度不大趨于平緩長江砂常常不下，嚴(yán)重影響生產(chǎn)效率Causedbythedesignofthehopper,theslopofthehopperistooslow,whichresultedinlowproductionefficiencyofdischargingtheriversand;

改變料倉底部設(shè)計(jì)Tochangethedesignofbottompartofthehopper

改變倉位，用小倉來裝長江砂Tochangetherawmaterialinthedifferent

bins,tousesmallbintohaveriversand

5：原材料料倉的合理性：根據(jù)配合比，骨料中大碎石與干砂是用量最多的原材料，現(xiàn)目前大碎石與小碎石都用小料倉存放，長江砂與干砂用大倉存放Toputaggregatesintobiggerbins

6：原材料的采購Rawmaterialpurchasing

由于場地有限公司原材料料場較小，為保證生產(chǎn)的連續(xù)性24小時，沒有周末，建議在公司現(xiàn)有編制條件下由生產(chǎn)部負(fù)責(zé)調(diào)原材料。Consideringthelimitedspaceand24hours/7days’operation(nonight,noweekend),suggestfortheproductionteamtoberesponsibleforaskingtherawmaterialundercurrentorganizationchart

三：外加劑Addmixture描述Description：

最近天氣氣溫逐漸下降，外加劑結(jié)晶問題愈見突出，已經(jīng)嚴(yán)重影響到了生產(chǎn)的正常運(yùn)行；長時間不攪動外加劑，導(dǎo)致外加劑上下濃度不均坍落度失控

Duetothelowtemperaturerecently,thesolidinsidetheadmixtureisseriouswhichhasalreadyaffectedthenormaloperation.Withoutcirculatingpump,resultedintheun-evenmolarityandlostcontrolfortheslump.

建議Suggestion：盡快安裝外加劑攪拌裝置（外加劑廠家配有兩臺泵機(jī)，可在外加劑內(nèi)部安

裝一臺泵機(jī)，將底部外加劑抽送到表面，形成回流），使外加劑濃度分度均勻Toinstalltheadmixturestirringsystemimmediately.

盡快更換標(biāo)準(zhǔn)的外加劑罐或者是在生產(chǎn)前就對外加劑罐體進(jìn)行人工加熱。

防止因?yàn)橥饧觿┙Y(jié)晶而引起的管路堵塞；Tochangetomorestandardadmixturetankortopre-heatingtheadmixturebeforeproduction.

每3個小時將外加劑人工攪拌（特別是水泵龍頭處，也可緩建外加劑結(jié)晶

的問題）Tostirtheadmixturemanuallyevery3hours.

四：攪拌樓Mixer

描述Description：

在攪拌樓這一片問題不僅多而且雜，我把這些問題分成兩部分。Herewedividethissectionintotwopart:

1:利勃海爾Liebherr

A：控制臺上的攪拌機(jī)電流表沒有接裝好，影響對混凝土坍塌度的判斷。雖然現(xiàn)在已經(jīng)能夠在電腦上看見電機(jī)的使用功率情況，但是還是不是很直觀，因?yàn)楝F(xiàn)在我們能夠看見的那個數(shù)據(jù)時所有電機(jī)使用時的事實(shí)數(shù)據(jù)，不能特別準(zhǔn)確的體現(xiàn)出攪拌電機(jī)的使用情況。Thecurrentmeterstillhasn’tbeeninstalled,affectingour

judgmenttotheslumpoftheconcrete.Althoughwecouldseethecurrentfromthescreennow,butnotintuition.Thedatawecouldseefromthescreenincludeallthecurrent,notjustthemixer,sostillcouldnotreflecttherealsituationinsidethemixer.

B：攪拌機(jī)攪拌軸上的混凝土粘結(jié)問題嚴(yán)重。Theconcretesticktotheaxleofthemixerisserious.

C：粉料稱震動器功率不夠，不能有效的把稱內(nèi)的粉料投入攪拌機(jī)內(nèi)。Thepowerofthesiliconweigherisnotbigenoughtoputthepowderinsidetheweigherintothemixer.

D：提升斗每次從高位下到低位的時候都會有一個停頓動作，動作很大，有點(diǎn)不正常。Eachtimewhentheliftingmovefromtoptothebottom,therewouldbeapauseactionwithbigforce,shouldbeabnormal.

2：操作系統(tǒng)Operationsystem

A：電腦反應(yīng)速度慢，模擬畫面不能和實(shí)際情況同步，經(jīng)常出現(xiàn)畫面卡殼不動的情況，嚴(yán)重的時候還會導(dǎo)致系統(tǒng)死機(jī)。Thespeedofthecomputeristooslow,thesimulationscreencouldnotbesynchronouswithactualsituation,oftenresultedinthedeadofthesimulationscreen,sometimeresultedinthedeadofthesystem.

B：系統(tǒng)翻譯不完全或者不準(zhǔn)確，有些地方看不太明白，給操作帶來一定的難度。有些功能不會使用，對系統(tǒng)還得加強(qiáng)學(xué)習(xí)。Thetranslationisnotcompletedandaccurate,couldnotunderstandsomeinstructionwhichgivestroubleforoperating.Somefunctionstilldon’tknowhowtouse,needenhancingthelearningofthesystem.

C：系統(tǒng)容錯率太低，而且在出現(xiàn)了意外的情況下沒有有效的方法能解決。使用系統(tǒng)做手動操作容易引起其他的問題。Thetoleranceformistakeistoolowandnoeffectivewaytosolvewhenaccidentshappened.Itiseasytocausesomeotherproblemswhenchoosingmanualmode.

D：系統(tǒng)有些報警不準(zhǔn)確，有時候明明已經(jīng)出現(xiàn)了問題但是系統(tǒng)沒有提示。Thewarningsystemisnotaccurate.Sometimenoremindnesswhenproblemhappens.

E：小票不能正常打印。Thedeliveryticketcouldnotbeprintedoutproperly.

五．人員配置HR

現(xiàn)目前拌臺、調(diào)度、實(shí)驗(yàn)員、鏟車司機(jī)都只有一名配置,攪拌站是一個24小時運(yùn)行的行業(yè)，為防治疲勞上班影響工作效率，建議馬上招聘人員.Currently,onlyonebatcher,onedispatcher.Tohavethebatcheranddispatchertobeinpositionimmediatelysinceitisa24hoursoperation.

六．運(yùn)輸Transportation

1：車輛計(jì)費(fèi)方式Thewayofcalculatingtheleasingfeeofmixertruck

以現(xiàn)有的罐車租賃方式（按照時間為參考），是無法調(diào)動罐車司機(jī)積極性，是無法對罐車的運(yùn)輸流程加以控制，更是會降低公司的服務(wù)質(zhì)量、增加運(yùn)輸成本的。以小票記錄為準(zhǔn)：單面12公里，耗時1小時這很難達(dá)到優(yōu)質(zhì)服務(wù)的標(biāo)準(zhǔn)。Currentleasingbasedonhoursresultedinlowinterestforthedrivertoworkwithhighefficiency.Accordingtothedeliverytickets,ittookonehourfor12kmdistance.

2：車況Trucksituation

部分車輛，車況不佳。裝料灑漏，卸料不暢。Partoftheequipmentareinthebadsituation,suchasleakingwhenloading,notsmoothewhendischargingtheconcreteonthejobsite.

七．設(shè)備的預(yù)檢工作Pre-checkfortheequipment

在每次生產(chǎn)之前，對外加劑泵，管道、料倉、供水等關(guān)鍵的原料輸出部位進(jìn)行預(yù)檢，將會有效的減少生產(chǎn)過程中管道堵塞等狀況的發(fā)生幾率，從而提高生產(chǎn)效率。Needtochecktheadmixturepump,pipe,bins,watersupplybeforetheproductiontoimprovetheefficiency.

八.生產(chǎn)管理與操作流程Productionmanagementandprocedure

公司是一個新公司，在開始運(yùn)營階段都需要一個在設(shè)備、團(tuán)隊(duì)的磨合階段。各個部門、部門與部門之間都需要詳細(xì)的崗位職責(zé)，分工明確、默契配合才能在以后生產(chǎn)中高效率的工作。

九．工地現(xiàn)場CustomerJobSite

B:罐里面的材料用完后，總會出現(xiàn)問題（存在堵料問題-可能骨料混雜引起，很大的石塊跟石子混雜）--預(yù)防性措施Aftertherunoutoftherawmaterialforonesilo,alwaysfollowingtheproblem(thestuckingoftherawmaterial,contaminationofbigstoneandsmallstone,etc.,)

C:運(yùn)輸問題（來回接近三小時）-與租賃公司商量（供應(yīng)不及時可能造成塌落度，導(dǎo)致嚴(yán)重后果）Transportationproblem(almost3hoursfortoandfromthejobsite)needtodiscusswiththemixertrucksub-contractor(thedelayedsupplywillresultinthebiglossofslumpwithseriousconsequence)

D:原材料不足問題Theun-sufficientrawmaterial

E:如果確定下一車混凝土間隔時間過長，則上一車料澆筑時最后應(yīng)該做好收邊的工作（做好切縫，模板擋好）Ifcouldidentifythelongintervalfornextdispatching,shouldchangethemodeonjob-sitetodopreparation
